Technology & Data

The technology problems a board notices usually began in an integration nobody owns. We find that point, build what fixes it and show that the figures now reconcile.

Our perspective

Technology and data work at THEFOCUS covers the systems that record, move, report and protect a business's activity: platform architecture, data pipelines, business intelligence, integrations between commerce, CRM and accounting systems, hosting, security posture and custom software. The team that diagnoses the problem designs and builds these systems, tests them on real inputs and checks every reported figure against the system of record.

Technology programmes are usually planned from the architecture diagram downwards. We plan them from the records upwards. Before recommending a platform or a warehouse, we take a sample of real orders, invoices and stock movements and follow each one through every system that touches it: the store, the payment provider, the CRM, the accounting package and the reporting layer. The places where a record changes shape, is copied by hand or disappears tell us more about the architecture a business needs than a vendor comparison can.

The same accountable team then builds what the diagnosis calls for, whether that is tracking, a pipeline, an integration, a reporting pack or an application. Nothing is handed from a strategy document to a separate implementation supplier, so the reasoning behind each design choice stays with the people writing the code. Where a problem needs depth the core team does not hold, such as a specific ERP, penetration testing or a large data engineering stack, we bring in a specialist partner chosen for that engagement and named in the scope.

We also build and run software of our own. LocalBoostHQ is a live service for local businesses, FuelVeriq is a pre-launch demonstration of fuel quality and supply-integrity records with pilot enquiries open, and FINMETRA, a financial-data product, is in design. Running our own systems in production teaches the failures that appear after go-live, such as expiring tokens, quota limits that stop delivery without an error, and cached files that never refresh. We write checks for those into client builds from the first release.

Business challenges

  1. 01

    Two analytics tools, two answers

Duplicate tags count every page view twice, two analytics properties disagree, and a redirect app rewrites traffic sources, so no report can say which channel produced a sale.

  2. 02

Ad platforms that claim more revenue than the business took

Two conversion actions both count every order, or several platforms credit themselves with the same sale. Reported return looks healthy and budget moves toward the campaigns best at claiming credit.

  3. 03

Integrations that look connected and deliver nothing

A pixel loads but never records a purchase, an email platform stops sending at a plan quota, a connected sales-channel app starts campaigns nobody created. Each one looks healthy on its settings page.

  4. 04

    Access nobody can account for

Former staff and agencies keep administrator rights to the store, the ad accounts and the domain registrar. Apps hold write access to customer data long after anyone remembers installing them.

  5. 05

    Migrations that lose history

A store or system moves to a new platform without a check that every product, customer and historical order arrived, and reports on the new platform start from an incomplete record.

  6. 06

AI features nobody has tested on real questions

A chat assistant passes its own test suite and still answers customers wrongly, because the tests checked which route a question took and never read the reply.

How we approach it

  1. Map the system of record

For each figure the business relies on, we identify which system holds the authoritative record and which systems copy it. Every report and integration we build is later checked against that source.

  2. Prove collection, then prove delivery

A tag on the page shows that data is collected. We confirm delivery downstream: purchases arriving in the ad platform with the right value, sessions credited to the right channel, emails that were sent.

  3. Change live systems with a way back

Bulk edits run only after a full snapshot of the prior state. Anything that spends money is staged paused for review. Migrations are checked by count and by sample before the old platform is retired.

  4. Test on real inputs, then keep testing

Software, integrations and AI features are tested against realistic inputs. Each failure becomes a permanent regression test, and scheduled checks keep comparing reported figures with recorded orders after launch.

Client results

View all

How outcomes are evaluated

  • Gap between reported conversions or revenue and orders recorded by the business
  • Integration runs completed and failed, and time from failure to alert
  • Migration completeness by record count and sampled field accuracy
  • Accounts with multi-factor authentication enforced, and dormant administrator accounts removed
  • Regression test results on real-world inputs for each software or AI release

Scope boundaries

  • Platforms, hosting and software subscriptions sit in the client's own accounts, so the client owns the systems, code and data when the work ends.
  • Cybersecurity work is posture assessment, remediation planning and approved configuration changes. We do not run certified penetration tests or a managed security operations centre, and we hold no security certifications. Where those services are needed, a qualified partner named in the scope delivers them under its own credentials.
  • AI features are scoped to defined tasks with written limits. We do not present them as autonomous decision-makers or claim capabilities they have not been tested for.

How an engagement with THEFOCUS starts

A first conversation is about your situation. If there is a fit, we propose a scoped diagnostic with a fixed deliverable before any larger commitment.

  1. 01

    A working conversation

Forty-five minutes with the person who would lead the work. We ask about the decision, the systems behind it and the deadline.

  2. 02

    A scoped diagnostic

Read-only access, a fixed timeframe and a written finding: what the records show, what it costs and what to change first.

  3. 03

A plan you can act on

Changes, owners, measures and exclusions in writing. The same team then builds and measures, or hands over cleanly.

One accountable team
The people who diagnose also build the systems and measure the result.
Partners chosen per problem
Independent specialists join for the parts that need them, under one contract.
Records before dashboards
Orders, ledgers and logs are reconciled before any recommendation depends on them.

Questions executives ask

Do you build software yourselves or only advise on it?

Both. The core team builds websites, web applications, integrations, tracking and automation, and brings in developers from the partner network for larger or specialist builds. Code and configuration end up in your own repositories and accounts.

Which platforms do you work with?

Recent engagements have used Shopify, GA4, Google Ads, Google Merchant Center, Meta advertising, Klaviyo, Next.js, Netlify and QuickBooks Online, alongside CRM and ERP systems. We assess other platforms on the same terms and say so when a specialist partner is better placed.

How do you handle access to our systems and data?

We start read-only and list the permission level needed on each platform before work begins. Write access is requested only for changes you have approved, and bulk changes start from a backup of the prior state.

Can you work alongside our developers or IT supplier?

Yes. We can write the specification and acceptance tests for your in-house team or existing supplier and review their work against them, or take on specific workstreams such as tracking, integrations or migration ourselves.

Do you provide penetration testing or a managed security service?

Not ourselves. We assess security posture, plan remediation and carry out the configuration fixes you approve. When an engagement needs certified testing or continuous monitoring, a qualified specialist partner delivers it under its own credentials and is named in the scope.

What happens after launch?

You receive the documentation, credentials and test suites. We can run scheduled checks that compare reported figures with recorded orders and flag drift, or hand the systems over fully to your team.
