Cash, margin and the 2027 plan

When the month-end pack arrives after the buying, pricing and hiring decisions it should inform, the plan ends up built on last quarter. A weekly flash from operational records, reconciled to the ledger, puts the figures back in front of the decisions.

Key points

  • A weekly cash and margin flash from orders, bank and payables, reconciled to the ledger each month, puts figures in front of decisions in time.
  • Fixed written definitions and one source per figure matter more than the reporting tool.
  • The Commercial Payments Bill would cap business payment terms at 60 days and make statutory interest mandatory; it is not yet law.
  • Customer profitability should include the financing cost of actual days to pay and stock held for the customer.
  • Build the 2027 plan on drivers, run cash weekly for the first quarter and reforecast monthly from the flash.

The pack that arrives after the decision

In many mid-market businesses the management pack for a month reaches directors well into the following month. By then the decisions it should have informed have been taken. Stock for the next season has been ordered, prices have been set, a hire has been approved and a marketing budget committed, each on figures that were already a month old when they were used.

The delay usually has good reasons. A close of statutory quality waits for supplier invoices, bank reconciliations, accruals and stock adjustments, and it should. The difficulty comes from asking one document to do two jobs. A close produces figures that will not change. Management needs figures that are early, close enough to be acted on, and explicit about what they do not yet include.

That calls for a second report alongside the pack. A weekly cash and margin flash, built from the order system, the bank feed and the payables ledger, can be ready on the first working day of each week. It shows cash received and committed, gross margin after returns and discounts by channel, and stock on hand against open orders. At month end the flash is reconciled to the ledger, and each difference is listed with its cause. After a few cycles the differences become predictable, and directors learn how far the early figure can be trusted for each kind of decision.

The 2027 plan should be built on that pairing. A plan made from last year's management accounts plus a percentage repeats last year's timing errors and cannot be checked until each quarter has closed. A plan made from the drivers the flash already measures, such as orders, return rates, payment terms and stock turns, can be compared with what actually happens every week from January.

How an engagement with THEFOCUS starts

A first conversation is about your situation. If there is a fit, we propose a scoped diagnostic with a fixed deliverable before any larger commitment.

Start a conversation
  1. 01

    A working conversation

Forty-five minutes with the person who would lead the work. We ask about the decision, the systems behind it and the deadline.

  2. 02

    A scoped diagnostic

Read-only access, a fixed timeframe and a written finding: what the records show, what it costs and what to change first.

  3. 03

A plan you can act on

Changes, owners, measures and exclusions in writing. The same team then builds and measures, or hands over cleanly.

One accountable team
The people who diagnose also build the systems and measure the result.
Partners chosen per problem
Independent specializts join for the parts that need them, under one contract.
Records before dashboards
Orders, ledgers and logs are reconciled before any recommendation depends on them.
