Strategy & Corporate Finance
We decide strategy from the ledger and the order book, then stay to build the reports and systems that tell the board whether it is working.
Our perspective
Strategy and corporate finance at THEFOCUS covers where an established business competes, how it allocates capital between markets, products and initiatives, and how it prepares for conditions it cannot control. We build the answer from reconciled orders, ledgers and cost records, set the decisions out in sequence with owners and measures, and then build the reporting and operating systems that show whether each decision is paying back.
Most strategy work goes wrong before the first workshop, because the figures it starts from do not agree with each other. Channel revenue comes from advertising platforms that each claim the same sale. Contribution margin lives in a spreadsheet one person maintains. Market profitability is calculated before returns, payment fees, duties and fulfillment are allocated. A portfolio decision taken on those numbers moves capital toward whichever part of the business is best at reporting itself.
We start from the records. Before any option is weighed, we rebuild revenue and contribution by market, product, channel and customer from the order system and the general ledger, and we write down every figure that will not reconcile and why. The choices that follow are usually fewer than the brief expected, and the board can trace each of them to a ledger line rather than to a slide.
The same team then builds what the strategy depends on: the market P&L that tracks it, the pricing and market settings that carry it, the scenario model that lets the next capital decision be taken in days instead of a quarter. Specializt partners join per engagement, such as a local adviser for an entry into the Gulf or a modeling specializt for a multi-entity group, and THEFOCUS stays accountable for the whole program.
How we help clients
Corporate Strategy
Where the business competes, what it stops doing and how the plan reaches the systems that run it, decided from reconciled figures with an owner per decision.
ExploreGrowth Strategy
Growth plans built on the customers, products and channels that make money after acquisition cost and returns, with the systems changes to carry them.
ExplorePortfolio & Capital Allocation
A common test for every market, brand and initiative competing for capital, built on reconciled contribution and reviewed on a fixed cycle with recorded reasons.
ExploreMarket Entry & International Expansion
Readiness and economics for a new country or channel: tax, payment, shipping, pricing, language and demand checked before money is committed, then built.
ExploreBusiness Model Innovation
Testing new ways to earn from existing customers and assets, such as subscriptions, services or B2B channels, with small live trials before any rebuild.
ExploreGeopolitics & Scenario Planning
Scenarios for tariffs, currency, sanctions and supply disruption linked to the P&L, with trigger points and pre-agreed responses the business can act on.

Business challenges
01
Markets that look profitable until every cost is counted
A country or channel shows healthy revenue and loses money once returns, cross-border shipping, duties, payment fees and the cost of acquiring each customer are allocated to it. Few businesses hold that view at market level, so the loss is funded quietly by the markets that work.
02
Capital allocated by last year's budget
Budgets roll forward as last year plus a percentage per department. Initiatives that stopped returning keep their funding because there is no common test that compares them with the new requests competing for the same money.
03
Strategies with no route into the systems
The plan names new segments, prices or markets while the commerce platform, the CRM and the monthly reporting pack stay as they were. Within a quarter the operation and the plan describe two different businesses.
04
Scenarios written once and never triggered
Scenario work is a narrative document with no trigger points attached. When a tariff, an exchange rate or a supplier country moves, nobody has agreed in advance what the business will do, so the response is improvised under pressure.
05
Growth the operation cannot serve
Demand arrives from countries the business cannot ship to, invoice or support, or a new channel opens before pricing, stock and customer service are ready for it. The cost shows up later as abandoned checkouts, refunds and complaints.
How we approach it
Reconcile before deciding
Diagnosis runs on read-only access to the order system, the ledger, the advertising accounts and analytics. Every figure carries its date range and source. Where a figure cannot be read, the report says so instead of estimating it.
Test the explanations the business already holds
Briefs usually arrive with a cause attached, such as falling sales blamed on a competitor or on a cut in advertising. We test each explanation against the records before building on it and report plainly when the data does not support it.
Make fewer choices, in the right order
Each decision is written with its owner, the capital it needs, the measure that will judge it and a review date. The plan also names what the business will stop doing, which is usually where the capital for the new work comes from.
Build the instruments the strategy needs
The team that wrote the plan builds the market P&L, the management report, the scenario model and the system changes the decisions depend on, with specializt partners added where the work needs them.
Review against the original baseline
Progress is read from the same sources and date conventions as the diagnosis, so movement can be attributed to a decision and not to a change in how the number was counted.

Verified buyer sourcing and sales-channel comparison for a small agricultural grower
A small grower holding a few tonnes of a new-season crop asked for verified firms that buy direct from producers. We built the list from official membership registries and showed that the choice of sales channel mattered more than the choice of buyer.

Launch program for a new fine jewellery brand, from positioning to storefront and production equipment
A young jewellery brand preparing to sell direct to consumers engaged us for a multi-phase launch program. So far that has produced the brand position, a built storefront, the sales and social accounts, a product render standard and a purchase recommendation for in-house casting equipment.

How outcomes are evaluated
- Contribution by market, product, channel and customer after returns, fulfillment, payment fees and acquisition cost
- Share of discretionary capital moved between initiatives at each review, and the reason recorded for each move
- Decisions in the strategy carried into a live system, with the date of each change
- Variance between the figures in the board pack and the ledger they are drawn from
- Time needed to re-run the scenario model when an input such as a tariff or exchange rate changes
Scope boundaries
- We do not provide regulated corporate-finance advice, arrange or advise on transactions, or value businesses or shares for a transaction. Where a decision needs that, we set out the question and work alongside the client's corporate-finance, legal and tax advisers.
- Financial work is management information, analysis and modeling built on the client's own accounts. It is not statutory audit, investment advice or accountancy services that require registration.
- We do not promise commercial results. Every plan states in advance which measures will show whether a decision worked.
How an engagement with THEFOCUS starts
A first conversation is about your situation. If there is a fit, we propose a scoped diagnostic with a fixed deliverable before any larger commitment.

A working conversation
Forty-five minutes with the person who would lead the work. We ask about the decision, the systems behind it and the deadline.
02
A scoped diagnostic
Read-only access, a fixed timeframe and a written finding: what the records show, what it costs and what to change first.
03
A plan you can act on
Changes, owners, measures and exclusions in writing. The same team then builds and measures, or hands over cleanly.
- One accountable team
- The people who diagnose also build the systems and measure the result.
- Partners chosen per problem
- Independent specializts join for the parts that need them, under one contract.
- Records before dashboards
- Orders, ledgers and logs are reconciled before any recommendation depends on them.
Questions executives ask
What does a strategy engagement with THEFOCUS produce?
A written diagnosis in which every figure is dated and sourced, a short set of sequenced decisions with owners and measures, and the reporting that will track them. Where the decisions need system changes, the same team can build them.
Why start from the order system and the ledger instead of existing dashboards?
Dashboards are built from the records and inherit their errors, often adding more through attribution rules and filters. Reconciling the records first means the strategy rests on figures the finance team will recognize and can audit.
Do you advise on acquisitions, fundraising or valuations?
No. We do not give regulated corporate-finance advice or value businesses for a transaction. We prepare the operating and financial evidence a board needs for those decisions and work alongside the advisers who are regulated to give that advice.
Which regions do you work in?
We have worked with organizations in the United Kingdom, Türkiye, Australia, the United States and the Gulf. Market-specific questions, such as local tax registration or language, are covered by partners chosen for that market.
How long does a diagnosis take?
It depends on the number of entities, markets and systems involved and how quickly read-only access is granted. The written scope states the questions, the data sources and the timetable before work starts.
Can we stop after the strategy and implement it ourselves?
Yes. You keep the diagnosis, the decision log and the program. Each decision carries the evidence that will show it is complete, so an in-house team can run it without us.
