Change Management & Adoption
Adoption shows up in system logs before it shows up in surveys. We plan change around behavior we can measure and remove the old routes once the new ones work.
Questions we help answer
- Why are people still using the old spreadsheet after we launched the new system?
- Which teams are ready for this change, and which will need more support?
- How should we sequence the rollout across sites, countries or brands?
- What should managers say and do differently once the change goes live?
- How will we know, week by week, whether the change is holding?
What we do
Change impact assessment
Role by role, what changes in daily work, systems, reports and measures, and what each person has to stop doing.
Rollout and sequencing plan
Pilot sites, waves and readiness criteria, timed around operational calendars such as peak season or year end.
Manager routines and communication
What leaders review, ask and reinforce in the first weeks, with material written separately for each audience.
Adoption measurement
Dashboards built from login, transaction and workflow data, showing which teams use the new route and which do not.
Retirement of the old routes
A dated plan to archive old files, remove legacy access and switch off duplicate reports once the new process is stable.

How we approach it
- 01
Define adoption in system terms
For each change we name the action we expect to see in a log: an order raised in the new tool, an approval in the new workflow, a report opened.
- 02
Pilot and fix
A first site or team goes live. We read its usage data and remove the friction before the next wave starts.
- 03
Reinforce through managers
Managers receive the usage figures for their own teams and a short weekly routine for acting on them.
- 04
Close the old way
Legacy access and parallel spreadsheets are retired on agreed dates, so the new process is the only working route.

How an engagement with THEFOCUS starts
A first conversation is about your situation. If there is a fit, we propose a scoped diagnostic with a fixed deliverable before any larger commitment.

A working conversation
Forty-five minutes with the person who would lead the work. We ask about the decision, the systems behind it and the deadline.
02
A scoped diagnostic
Read-only access, a fixed timeframe and a written finding: what the records show, what it costs and what to change first.
03
A plan you can act on
Changes, owners, measures and exclusions in writing. The same team then builds and measures, or hands over cleanly.
- One accountable team
- The people who diagnose also build the systems and measure the result.
- Partners chosen per problem
- Independent specializts join for the parts that need them, under one contract.
- Records before dashboards
- Orders, ledgers and logs are reconciled before any recommendation depends on them.
Questions executives ask
Do you run change alongside a technology implementation?
Yes, and we prefer to. The team configuring the system also plans the change, so training material, permissions and reports match what users see on go-live day.
Do you rely on staff surveys?
We use them to understand sentiment. The main evidence comes from system usage: who logs in, which route a transaction takes and whether the old files are still being edited.
